Are we solving the right problem?
Many organisations arrive with a solution already in mind. We challenge that assumption — identifying whether the proposed intervention addresses the actual organisational challenge, separating desired outcomes from assumed solutions, and ensuring effort is directed at root causes rather than symptoms.
What does the system actually look like?
We assess the real organisational landscape — governance structures, capability gaps, legacy dependencies, funding logic, procurement constraints, and political dynamics — not the version that appears in the strategy document.
What outcomes are we collectively pursuing?
Transformation fails when leadership, delivery teams, funders, and partners are pursuing different outcomes. We build the shared understanding — through structured stakeholder engagement, dependency workshops, and governance alignment — that delivery requires.
What sequence of changes is realistic?
We define sequencing, operating model changes, capability requirements, budget logic, procurement structure, and delivery governance — producing a prioritised programme of work that the organisation can realistically execute, not a theoretical strategy document.

LongLake was founded by three senior practitioners with deep experience in transformation, technology strategy, and delivery across complex public and private sector environments. We work with a select group of trusted associates to extend our capabilities where needed.
Co-Founder
Florian is a strategic advisor and programme leader with over a decade of experience helping governments and complex organisations turn strategy into measurable outcomes. He has led large-scale transformation programmes across defence, government, financial services, media and international trade, advising senior leaders on strategy, operating models, governance and technology while building the organisational capability needed to deliver lasting change.
Co-Founder
Joseph is a strategic advisor with extensive experience leading complex programmes across government, infrastructure and the private sector. He previously founded a successful technology company and has advised public and private organisations on strategy, procurement, operating models and technology-enabled transformation. His work spans defence, infrastructure, international development and IFI-funded programmes across multiple geographies.
Co-Founder
Toby is a strategic advisor specialising in governance, institutional reform and complex transformation across the UK, Eastern Europe and the Western Balkans. He has worked with governments, public institutions and international partners to deliver programmes spanning healthcare, humanitarian operations, infrastructure, institutional resilience and operational change. His experience includes governance reform, economic development, investment promotion and public-sector modernisation, with a particular focus on helping organisations strengthen capability, improve delivery and navigate complex strategic challenges.
